The collective shadow and the implications for crisis management teams

I am currently reading The Desert and the Mirror: Depth Psychology, Existentialism, and the Complexity of Being Human (1), which explores Jung’s concept of depth psychology in today’s context.

It provides many prompts for self-development, but also some which relate to organizations, in particular the concept of the collective shadow.

In depth psychology, the shadow refers to aspects of the self that are disowned, denied, or suppressed because they conflict with our preferred self-image. These can include emotions (fear, anger, vulnerability), traits (self-interest, insecurity), or uncomfortable truths.

The shadow is not inherently negative. It is simply what lies outside conscious awareness and social acceptability. However, what is suppressed does not disappear; it tends to re-emerge indirectly, often in distorted, projected, or destructive forms.

While the concept originated in individual psychology, it applies equally to groups, institutions, and cultures. Organizations, like individuals, develop identities: narratives about who they are, what they value, and how they operate.

In this sense, the shadow is a structural feature of human systems. In organizations, this means that some of the most significant risks are not unknown, but are actively avoided.

A collective shadow emerges when groups systematically avoid realities such as:

  • Risks that challenge strategic narratives
  • Vulnerabilities that contradict claims of competence
  • Ethical ambiguities that threaten reputational identity
  • Power dynamics that undermine official governance models.

The collective shadow is reinforced by hierarchy, incentives, culture, and language. Over time, it becomes embedded in routines, reporting structures, and decision-making norms.

The collective shadow and crisis management teams

Crisis management teams are particularly susceptible to issues related to the collective shadow because they sit at the intersection of power, uncertainty, and identity. Their role is to confront threats, yet their position within the organization often constrains what they are allowed to acknowledge.

When organizations experience major crises, post-incident reviews tend to focus on technical failures: flawed processes, inadequate controls, unclear roles, or insufficient resources. These explanations are often accurate, but rarely sufficient. Deeper and more systemic questions are rarely asked:

  • Why were the warning signs ignored?
  • Why did people remain silent when they sensed something was wrong?
  • Why did decision-makers cling to reassuring narratives in the face of contradictory evidence?

The answer often lies in the collective shadow- the parts of our organizations that are unseen and unacknowledged.

In crisis management teams, this shadow does not disappear under pressure. On the contrary, it often becomes more powerful.

Understanding the collective shadow offers a critical, but largely neglected, lens for understanding why organizations repeatedly fail in predictable ways -and what true resilience really requires.

Manifestations of the collective shadow in crisis management teams

In practice, the collective shadow in crisis management teams manifests in recurring patterns:

The illusion of control
Organizations invest heavily in frameworks, dashboards, and assurance processes. While these are essential, they can also function as psychological defence mechanisms. The presence of sophisticated controls creates a comforting narrative of mastery, even when underlying complexity may effectively exceed organizational understanding.

The myth of heroic leadership
Crisis response is often framed as a test of decisive leadership. This can discourage doubt, curiosity, and collaborative sense-making. Leaders may feel pressure to project certainty, while teams hesitate to challenge authority.

Technocratic bias
Quantitative data is privileged over qualitative insight. Intuition, frontline experience, and informal signals are often discounted because they are harder to formalise. As a result, organizations become blind to risks that cannot be neatly measured.

Reputational anxiety
Concerns about brand, shareholder confidence, and regulatory scrutiny can lead to systematic minimisation of problems. Bad news becomes career-limiting, and silence becomes a rational and protective response.

Scapegoating
When crises occur, blame is often assigned to individuals or departments. This preserves the organization’s self-image but prevents deeper learning about systemic causes. It also creates a feedback loop strengthening the above patterns.

These dynamics are rarely deliberate. They are emergent properties of complex organizational life.

Conclusion

Crisis management has traditionally focused on preparedness, response, and recovery. These remain essential. However, they address only the visible dimension of organizational failure.

Beneath outages and incidents lies a deeper layer of denial, defensiveness, and identity protection. The collective shadow is not an abstract psychological concept; it is a practical force shaping decisions, behaviours, and outcomes in crisis situations.

Organizations that refuse to acknowledge their shadow will continue to experience crises where systemic lessons are not learned – and are never addressed.

Those that seek to understand their collective shadow and learn to integrate its content will not only strengthen crisis management over time, but will also develop a more honest, adaptive, and ultimately resilient relationship with uncertainty.

In an era of systemic disruption, resilience may depend less on better plans and more on greater courage – the courage to see what has always been there. And to acknowledge it.


A practitioner toolkit – working with the collective shadow in crisis management

If the collective shadow is a real and persistent feature of organizational life, the question is not whether it can be eliminated, but whether it can be recognised and worked with. The following practitioner toolkit translates the concept into practical diagnostics and interventions for crisis management teams.

A. Shadow diagnostic framework

1. Organizational shadow mapping

Ask the following questions across three levels:

Strategic level

  • Which risks would fundamentally challenge our strategy or business model?
  • Which scenarios are discussed privately but excluded from formal planning?

Cultural level

  • What topics generate visible discomfort in senior forums?
  • Which messages consistently fail to travel upward?

Operational level

  • Where do frontline narratives diverge from executive reporting?
  • What type of incidents are normalised rather than escalated?

Output: a ‘shadow map’ identifying systematically avoided themes.

2. Crisis team shadow indicators

Observable signals that a crisis team is operating under shadow dynamics:

  • Excessive reliance on dashboards despite contradictory qualitative evidence
  • Suppression or delay of dissenting views
  • Disproportionate focus on reputation and messaging
  • Repeated reframing of severe risks as ‘manageable’
  • Rapid convergence on consensus without genuine debate.

B. Shadow-aware design

1. Structural mechanisms

Embed shadow-awareness into crisis governance through:

  • Designated dissent roles in crisis teams
  • Rotating ‘devil’s advocate’ functions
  • Independent parallel analysis streams
  • External observers in major exercises
  • Protected escalation channels.

2. Exercise design questions

Incorporate shadow-oriented prompts into crisis simulations:

  • What about this scenario feels most threatening to our organizational identity?
  • Who would be blamed if this happened?
  • Which stakeholders would challenge our narrative?
  • What would this scenario and the outcomes reveal about our culture and governance?

C. Shadow-aware post-incident review

1. The narrative contrast

Goal: to identify the gap between the ‘official story’ and the ‘hidden story’.

The official narrative (the mask)The shadow narrative (the reality)
How did we describe this event to the public/board?What were people saying in the hallways or private chats?
Which ‘technical failures’ did we blame?What ‘inconvenient truths’ did we gloss over?
Who did we praise for ‘heroic’ intervention?Whose quiet warnings were ignored months ago?

2. The projection audit

Goal: to identify who or what the organization is using as a scapegoat to avoid looking at its own systemic flaws.

  • Externalisation: are we blaming ‘unprecedented’ external factors to avoid admitting our internal fragility?
  • The ‘other’: are we painting a specific department, vendor, or regulator as the ‘villain’ to maintain our ‘hero’ status?
  • The inevitability myth: are we claiming ‘no-one could have seen this coming’ when, in fact, the data was there but the culture was deaf to it?

3. The ‘inconvenient observation’ Log

Goal: to capture the qualitative, ‘non-technocratic’ insights that were suppressed.

  • The gut-check: did anyone have a ‘bad feeling’ before the crisis escalated? Why did they feel unable to formalise that feeling?
  • The taboo: what was the one thing that everyone knew was a problem but no one mentioned in the meeting?
  • The linguistic mask: what euphemisms did we use to minimize the risk? (e.g., calling a ‘systemic collapse’ a ‘period of transition’).

4. Diagnostic prompts for the facilitator

  1. “If this crisis was a symptom of a deeper cultural habit, what would that habit be?”
  2. “What would have happened to the career of the person who pointed this out six months ago?”
  3. “In what way did our ‘values’ actually prevent us from acting effectively here?” (e.g., “Our focus on ‘efficiency’ made us too lean to handle the surge.”)
  4. “What part of our organizational identity feels most wounded by this event?”

These questions are designed to be asked in a Chatham House Rules environment to enable a more truthful environment:

5. From integration to action

Goal: to ensure the shadow insight is integrated into future operations.

  • The ritual of acknowledgment: formally document one ‘cultural debt’ (a systemic issue we’ve been ignoring) that must be addressed before the next planning cycle.
  • The red-team requirement: based on this crisis, identify one specific type of bad news that currently has no clear path to the CEO’s desk. Create that path.

A final tip for implementation

Shadow work is exhausting and can feel like an attack on the organization’s ego. When using this template, ensure the facilitator frames the session as ‘building high-fidelity resilience’ rather than ‘finding fault’. The goal is to make the organization ‘whole’, not to make it ‘guilty’.
